Hours saved per week. Whose hours, doing what. Add them up.
Dollars added per month. New revenue, recovered revenue, or saved cost.
Errors prevented. Things AI caught that humans missed, or vice versa.
How to actually measure
Set a baseline BEFORE you start. Spend one week before any AI tool launches just tracking: how long does lead triage take? How many social posts does the team publish? How many leads got dropped? Write the numbers down.
Re-measure at day 30, 60, 90. Same metrics, same way. The math becomes obvious.
The quarterly cull
Every quarter, review every AI tool you're paying for. Three categories:
Keep — clearly earning its keep, team uses it weekly.
Cut — nobody opened it in 30 days. Cancel today.
Decide — useful but underused. Re-train or replace within 30 days.
